Something fundamental shifted in software development between 2024 and 2026. It was not gradual. It was not evenly distributed. And it has not been honestly reckoned with in the product management community.
Engineers gained access to tools that compound their capability. Claude Code, Cursor, Copilot, and a growing ecosystem of AI coding agents did not make developers faster in the way a new IDE makes them faster. They changed the structural relationship between intent and implementation. A senior engineer can now describe a feature in natural language and receive a working, tested, reviewed implementation in hours, sometimes less.
Product managers, by contrast, are operating with largely the same toolkit they had in 2020. The Jira board. The Confluence PRD. The grooming ceremony. The acceptance criteria checklist. The Definition of Done.
For the first time in software history, the bottleneck to shipping is not writing code. It is knowing what to build and keeping process in sync with reality.
That is a product management problem. And nobody designed the old PM toolkit to solve it.
What Claude Code actually changed
To understand why product management is broken right now, you need to understand what these tools actually do, not the marketing version.
In the pre-agentic world, software development was a translation process. A PM wrote requirements. An engineer read them, formed a mental model, and manually translated that mental model into code over days or weeks. The slowness of that process was, in a counterintuitive way, a forcing function for alignment. There were natural checkpoints. Standups. PR reviews. QA cycles. The problem is not that the feature arrives fast. The problem is what disappears when the slowness disappears: the alignment checkpoints, the clarification conversations, the natural synchronization between what the PM meant and what the engineer built.
Cursor compounds this further. It gives engineers native codebase-wide context. They can navigate a 900,000-line monorepo and understand the impact surface of a change in minutes. The AI understands the full architecture. The engineer is no longer limited by how much of the codebase they can hold in their head.
This is genuinely exciting. The engineering team can do more than ever. The product manager's job has not kept pace.
The velocity gap is real, and it is compounding
Engineering teams in 2026 compound their capability every quarter. Each new model release, each new agentic tool, each new workflow improvement adds to the base. Their velocity curve bends upward.
PM process is largely linear. You hire better PMs. You refine your templates. You improve your ceremonies. But the fundamental workflow, write a PRD, run grooming, manage a sprint, review acceptance criteria, has not changed structurally in a decade.
The gap between these two curves is the defining operational problem of modern product teams. It shows up as:

When an engineer using Claude Code makes twelve micro-decisions to implement a feature holistically, those decisions are not in your PRD. They are in the codebase. And the PM never sees them until they surface as a QA issue, a stakeholder surprise, or a product strategy inconsistency three sprints later.
The world needs a different kind of PRD. One that is dynamic. One that stays connected to the living product. One that evolves automatically as the codebase evolves. The static document approach is not a workflow problem that can be solved by disciplined updating. It is a structural incompatibility.
You are managing a product you cannot fully see

In 2026, agentic development is compounding codebase complexity faster than any mental model can track. Your product has 847,000 lines of code. Eleven microservices. A legacy authentication system ported from a 2018 monolith. A recommendation engine nobody has fully touched in three years. Accumulated business logic spanning six years of engineering decisions, many of them made in Claude Code sessions that nobody documented.

Every acceptance criterion you write is based on your mental model of the product, not the actual technical reality. Every estimate in grooming is based on what you think is in the codebase. Every product decision is filtered through a model that is increasingly out of date.
This is not a PM failure. It is a tooling gap. Nobody designed a tool that gives a PM real, current, navigable understanding of a mature, complex, living codebase. The engineers have Cursor for this. The PM has Confluence pages that were last updated in 2023.
In the manual development era, the gap between PM mental model and codebase reality was survivable. Engineers wrote code slowly enough that PMs could keep up. In the agentic era, engineers explore and build 10x faster, and the gap compounds with every sprint.
Acceptance criteria written for a world that no longer exists
Acceptance criteria are the clearest example of the agentic era mismatch.
Traditional acceptance criteria assume a human is reading the requirements, forming a mental model, and building each piece sequentially over multiple days. The criteria are structured to match that sequential, deliberate process. They cover the happy path, the error state, the edge cases. They assume the human will ask clarifying questions when something is ambiguous.
An AI agent does not build sequentially. It interprets your requirements holistically and makes all the design decisions at once. It does not ask clarifying questions unless the engineer prompts it to. When it encounters an ambiguous acceptance criterion, it picks an interpretation and builds to it. The engineer reviews the output, approves the implementation, and the feature ships.
By the time you review the feature in QA, you are reviewing twelve implicit design decisions that were never surfaced to you. Most of them are fine. Some of them are wrong. None of them were visible during the process.
What actually happens in a modern sprint
The acceptance criteria format needs to evolve for the agentic context. Criteria that specify intent and constraints rather than step-by-step implementation instructions. Criteria that anticipate how an AI agent will interpret ambiguity rather than assuming a human will surface it. Criteria that are grounded in what the codebase actually supports today, not what the PM thinks it supports.
This is not a small tweak to your template. It requires a different kind of product intelligence to write well.
The silent documentation crisis nobody is talking about
Every modern Definition of Done includes documentation. In practice, it is the weakest link in every sprint. Engineers hate writing documentation. It gets skipped. It gets marked done anyway. Everyone knows this and nobody fixes it.
In the agentic era, the documentation problem has gotten structurally worse in a way that is not yet widely acknowledged.
The engineer used Claude Code to write the implementation. Copilot suggested the tests. An AI agent wrote inline code comments. The code has a kind of documentation in the technical sense. But nobody has updated the PRD, the Confluence page, the Jira epic, the onboarding guide, the stakeholder-facing feature summary, or the internal knowledge base.
The business-level documentation layer, the layer between the code and the rest of the company, is silently degrading. And because it degrades silently, the damage compounds for months before anyone notices. Then a new PM joins the team and spends their first six months forming a mental model that is wrong before they start.

They ask the grooming question that exposes hidden complexity before it becomes a sprint blocker. They write acceptance criteria that anticipate how an AI agent will interpret intent.
This is not a new kind of PM. It is the same job, done with better information.
Live codebase intelligence
A PM who can ask "what does the export system actually do right now" and get an accurate answer in seconds, without asking an engineer, is making better product decisions on every feature that touches that system.
Dynamic product requirements
A PRD that is connected to the live codebase and updates automatically as the product evolves is not a nice-to-have. It is the only format of requirements document that is structurally compatible with agentic development.
Grounded acceptance criteria
Acceptance criteria that are generated from actual codebase knowledge, that specify intent and constraints rather than sequential implementation steps, and that anticipate AI agent interpretation are qualitatively different artifacts than criteria written from a mental model.
Automatic documentation continuity
The documentation layer between code and company needs to update automatically when features ship. Not because engineers should be more disciplined about writing docs. Because the problem is structural and requires a structural solution.
What PMs can do right now
The infrastructure for the Agentic PM is still early. But there are concrete changes you can make to your workflow today that will close some of the gap.
Stop writing requirements before you understand the current state
Before writing a single acceptance criterion for a new feature, invest time in understanding what the relevant parts of the codebase actually do today. Ask your engineers for a technical brief. Pull up the relevant GitHub history. Read the PR descriptions from the last three sprints that touched this area. Your requirements will be dramatically more grounded.
Write acceptance criteria for AI agents, not humans
Shift from step-by-step implementation specs to intent-and-constraint specs. Instead of "when the user clicks Export, the system should generate a CSV file," write "the export feature must support async generation for datasets over 10,000 rows, with progress indication and email delivery, consistent with the existing notification pattern in the codebase." Specify what success looks like and what constraints apply. Let the AI agent figure out the implementation path.
Treat your PRD as a living artifact, not a deliverable
A PRD is not done when it is written. It is done when the feature ships. Build a habit of updating your requirements document as you learn from implementation. Link it to the relevant PR. Note the interpretation decisions the engineer made. This manual discipline does not solve the structural problem, but it creates a better artifact for the next cycle.
Build your codebase mental model deliberately
Schedule a recurring session with your engineering lead to walk through what has changed in the codebase over the last sprint. Not for approval or oversight. For your own product intelligence. The PM who understands the actual architecture of their product, even at a high level, makes qualitatively different product decisions than the PM operating from a 2023 Confluence diagram.
Define what documentation completion actually means
If your Definition of Done includes documentation and the documentation never happens, remove it from the DoD and treat it honestly. Then build a separate process for documentation that does not depend on engineer willingness. Automated tooling is increasingly available for this. Until you have it, at minimum assign documentation ownership explicitly, not implicitly.
The bigger picture: PM as product intelligence layer
There is a version of product management that emerges from the agentic era stronger than before. Not despite the velocity increase, but because of it.
When code ships in hours instead of weeks, the quality of product thinking becomes the primary competitive differentiator. The PM who asks the right question before the sprint starts saves more time than the PM who catches the wrong implementation in QA. The PM who writes requirements the AI agent can interpret correctly ships features that need fewer rewrites. The PM who understands the technical constraints on day one makes prioritization decisions that engineering can actually execute.
The agentic era raises the value of good product management. It also raises the cost of doing it poorly.
The PMs who will thrive are not the ones who learn to code. They are the ones who develop a new kind of product intelligence: an understanding of what is in the codebase without having to ask, the ability to write requirements that translate cleanly to agentic implementation, and a process that stays synchronized with a product that moves in real-time.
The best PMs in 2026 write PRDs engineers trust because they are grounded in what actually exists. They ask the grooming question that exposes hidden complexity before it becomes a sprint blocker.
That kind of PM is not born with this capability. They are enabled by better infrastructure. Live codebase context, dynamic requirements artifacts, acceptance criteria generation that is grounded in technical reality. These are not luxury features. They are the foundational layer the Agentic PM needs to do the job well.
Where this goes
The current moment feels uncomfortable for a lot of product managers. The ground has shifted. The old toolkit is showing its age. The engineers on your team can move faster than your process can absorb.
That discomfort is accurate. The PM job is genuinely harder to do well right now than it was two years ago. Not because the fundamentals changed. Because the context in which you execute those fundamentals changed dramatically, and the supporting infrastructure has not kept up.
The teams that figure this out first, the PMs who develop agentic product intelligence and the organizations that give them the tools to have it, will have a compounding advantage. Not because they are shipping faster. Because they are shipping the right things faster.
That is the actual competitive advantage in the agentic era. Not raw velocity. Directed velocity. And that is a product management problem.
